Project Management Dashboard KPIs: 7 Worth Watching Weekly

Which project management dashboard KPIs actually matter? Seven metrics to track weekly, how to read them, and how to build the dashboard in AlianHub.

AlianHub Team · 7 min read

The project management dashboard KPIs worth tracking are the ones that change a decision: work by status, time logged against estimate, free capacity, overdue work, milestone dates, project health and who is away. Everything else is decoration. This guide shows how to pick a small set, read them honestly and build the dashboard in AlianHub without a separate BI tool.

Key takeaways

  • A dashboard is only useful if someone acts on it within a week.
  • Seven KPIs cover most teams: status mix, logged vs estimate, free capacity, overdue work, milestones, project health and absences.
  • If a number never changes what you do, delete the card.
  • Every card should open the view behind it, so a number leads straight to the tasks.
  • Agents can turn the dashboard into a short weekly digest, so people read it instead of ignoring it.

Why most project dashboards get ignored

Most dashboards fail because they were built to look complete, not to answer a question.

The second failure is distance. If a chart shows "12 tasks overdue" but you need three more clicks to find them, people stop looking. A dashboard should be the front door to the work, not a poster about it.

The 7 project management dashboard KPIs that earn their place

Here is a short list that works for most teams, from software to operations. Start with four and add the rest only when you need them.

KPIQuestion it answersWhat to do when it looks bad
Tasks by statusIs work flowing or piling up in one column?Look at the busiest column and unblock it
Logged vs estimateAre our estimates realistic?Re-estimate the tasks that drift most
Free capacityWho can take new work?Route new work to people with room
Overdue and due soonWhat is slipping right now?Reassign, re-date or cut scope
MilestonesAre key dates still realistic?Move the date or move the work, openly
Project healthWhich projects are on track, at risk or off track?Review the at-risk ones first
Who is offWho is away this week?Adjust plans before they break

Tasks by status

This is the simplest card and often the most honest. If "In review" keeps growing while "Done" stays flat, you have a review bottleneck, not a productivity problem.

Logged vs estimate

Time against estimate tells you whether your plans are grounded. AlianHub's Variance Report shows a bar for time logged with a black line for the estimate, and a delta per task. It also has a "Where estimates drift most" check for patterns like tasks with no description, changed estimates or more than one assignee.

Free capacity

Capacity is where planning meets reality. The Capacity Planning report shows hours committed or free over three, four or six months, including time available after time off.

Overdue work, milestones, health and absences

Overdue work is the early warning. Milestones keep the big dates visible. Project health gives leadership one view of on track, at risk and off track. And a "Who is off" card stops surprises on Monday morning.

Tip: pick one owner per KPI. When the card turns red, that person decides what happens next. A metric with no owner is just a colour.

How to build the dashboard in AlianHub

AlianHub has a Dash tab for dashboards built from cards. You get tabs for All, Mine and Shared with me, plus a New dashboard button. You can start from a template, either your own work or a team overview.

The cards available include:

  • Project pulse
  • Tasks by status
  • Logged vs estimate
  • Free capacity
  • Who is off
  • Milestones

The key detail: every card opens the view behind it. Click "Tasks by status" and you land on the tasks, not a dead-end chart. That is what keeps a dashboard in daily use.

For leadership views, the Portfolio page in the More menu shows the health of every project on one page, with tabs for team load, burn-down, what is at risk, a portfolio digest and capacity this week. See the full set on the Reports and workspace page.

For deeper questions, the Milestone, Variance, Custom and Capacity Planning reports sit under Reports in the same menu. A Custom Report can be saved or scheduled by email.

Let AI write the summary nobody has time to write

This is where AlianHub's AI focus helps. The Reporter skill (digest.ceo) reads a project's open work and posts a short digest: what moved, what is stuck and what is at risk. It is a low-risk skill, so an agent at autonomy level L3 can run it on a schedule, such as every Monday morning.

You can also ask in plain words. The Ask box answers from the projects you can open, with ready-made prompts like "Project status update" and "Find my urgent work". Ask something like "Who is over capacity next week?" and you get an answer grounded in your workspace, not a guess.

If an agent spots a stuck task, it can propose moving it to Blocked. Moves between lists are wider changes, so the proposal waits in the AI Inbox for a person. Learn how agents and approvals work on the AI features page, or read our guide to AI agents in project management.

How to do this in AlianHub

  1. Open Dash and choose New dashboard, or start from the team overview template.
  2. Add four cards: Tasks by status, Logged vs estimate, Free capacity and Milestones.
  3. Open AI in the left menu, go to the Agents tab and pick an agent with the Reporter skill (digest.ceo).
  4. In the skill library, run a Dry run on one project to preview the digest. Nothing is written.
  5. Set the agent to L3 so it can post the digest on a schedule, and set its daily action limit and monthly spend cap.
  6. Check the AI Inbox each week for proposals such as moving stuck tasks to Blocked, and approve or decline them.
  7. Review every agent action under AI > Audit log, with Undo where it applies.

A business scenario: the Monday client update

Picture an agency running several client projects. Before, an account manager spent part of every Monday reading boards and writing updates by hand, and late tasks were often noticed only when a client asked.

With the dashboard and a scheduled Reporter agent, the digest is already posted when the team logs in. The account manager reads it, checks the at-risk cards, and sends the client update sooner. Overdue work shows up on the dashboard days earlier, so fewer deadlines are missed and the team spends that Monday time on billable work instead.

Keep the data on your own server

Dashboards read your live workspace data, and in AlianHub that data lives in your own MongoDB. AlianHub is free and open source under AGPL-3.0, self-hosted with Docker Compose and has no per-seat pricing. That matters for KPIs: your delivery metrics, time logs and capacity data are some of the most sensitive numbers a company holds.

FAQ

What are the most important project management dashboard KPIs?

Start with tasks by status, logged time against estimate, free capacity and overdue work. Add milestones, project health and absences once the first four are part of a weekly routine.

How many KPIs should a project dashboard have?

Fewer than you think. Four to seven cards that fit on one screen work better than twenty that need scrolling. Every card should have an owner and lead to an action.

Does AlianHub have built-in dashboards?

Yes. The Dash tab builds dashboards from cards such as Project pulse, Tasks by status, Logged vs estimate, Free capacity, Who is off and Milestones. Every card opens the view behind it.

Can AI summarise my dashboard for me?

An AlianHub agent using the Reporter skill can post a digest of what moved, what is stuck and what is at risk, and at L3 it can run on a schedule. You can also ask the Ask box questions in plain words.

Pick four cards, give each an owner and review them weekly. Try it in the AlianHub demo, self-host it free, and share this list with the person who owns your Monday status meeting.
